Before you start: what counts as a process

A process is a specific workflow with a clear start and end point. One customer request, one approval path, one data handling operation. Examples: invoice approval, staff onboarding, client intake, procurement sign-off, complaint handling, service delivery. Not a department, function or whole-of-business area.

A Leanable engagement analyses one process at a time. This keeps the scope focused, the stakeholder input relevant and the deliverables actionable. If you have multiple processes that need attention, run them as separate engagements and the improvement register will highlight where they interact.

Phase 0: Organisational onboarding

Organisation setup, user accounts and platform configuration. The platform is calibrated for the engagement context, including industry, organisation size and the type of process being analysed. This takes minutes, not days.

Phase 1: Project and stakeholder setup

The process owner completes a structured intake form covering process scope, the systems involved, the stakeholders who will be interviewed, known pain points and strategic context. This typically takes 5 to 10 minutes and provides the foundation for the entire analysis. The better the intake, the more targeted the interviews.

Phase 2: AI stakeholder interviews

Each stakeholder completes a 15 to 20 minute adaptive interview via their browser. The Leanable AI Engine asks questions based on the intake context, probes based on responses and captures operational detail that would take a consultant multiple sessions to extract. Because interviews are individual and asynchronous, they do not require scheduling coordination or disrupt daily work.

This is the phase that most differentiates AI-powered process improvement from traditional consulting. A consultant typically schedules interviews across two to four weeks and spends significant time on logistics. The AI interview captures equivalent depth of insight without the scheduling overhead.

Phase 3: Current-state analysis

The AI extracts and structures the current state from the interview data: process step register, pain point register, SOP gap analysis and stakeholder inconsistencies. Where different stakeholders describe the same step differently, the analysis flags the divergence rather than averaging it out. This is where hidden process variation becomes visible.

Phase 4: Opportunity identification and research

Lean DOWNTIME, BABOK and BPM CBOK frameworks are applied to identify improvement opportunities. Each opportunity is rated across eight dimensions: impact on pain point, time saving potential, error reduction, implementation effort, organisational readiness, dependency risk, strategic alignment and quick-win potential.

Stakeholder ideas are surfaced and preserved regardless of the AI assessment. If a team member suggested an improvement during their interview, it appears in the register with its own rating. The methodology values frontline insight, not just algorithmic analysis.

Phase 5: Stakeholder validation session

A practitioner-facilitated session confirms the findings, validates the pain points with the team and agrees the scope for future-state design. This is the checkpoint where the evidence meets the people who live with the process daily. It ensures the analysis reflects operational reality, not just data patterns.

Phase 6: Future-state design

Confirmed improvements are documented as a future-state step register. Each change is justified with rationale, sequenced for implementation and assessed for change readiness using ADKAR-informed thinking. The design answers three questions for every proposed change: what changes, why it improves the process and what needs to be true for the change to succeed.

Phase 7: AI and automation assessment

Every future-state step is assessed for automation potential. The assessment covers RPA, AI/ML, API integration, workflow automation and no-code opportunities. For each candidate, the assessment provides automation type, estimated time reduction percentage, indicative FTE savings, tool recommendations, complexity rating and payback period, all presented as ranges with explicit confidence levels.

This is not a speculative wish list. It is a structured evaluation grounded in the specific process steps, systems and organisational context captured through the engagement. Organisations that skip this step leave significant value on the table.

Phase 8: Report and handover

The full seven-component report is generated, formatted and delivered. The deliverables are packaged into a single professional Word document with executive summary, methodology section, findings and recommendations, plus editable source files. An optional 30-minute handover call confirms priorities and answers questions.
